AI Consultancy for UK Enterprise
We help ambitious organisations struggling with AI adoption get unstuck by stabilising the base, modernising platforms to carry change, and implementing AI solutions that measure up to the business case
AI Consultancy & Implementation for UK Enterprise
Telana is an AI consultancy and implementation partner that helps mid-sized UK technology functions get real value from AI without the failed pilot and the wasted spend. We do it by fixing the thing most consultancies skip: the run/drive split that leaves your team with no capacity to build anything new. Get the foundations right first, and AI stops being an ambition that stalls in month three and starts being something the business actually uses.
Most AI consultancy engagements start in the wrong place, they start with the model, the use case, then the demo that impresses the board. Then they hit the wall every mid-sized function hits: the data isn’t trustworthy, the platform isn’t configured for it, and the team that was meant to own it is already at 80% capacity keeping the lights on. The pilot works in the room and dies in production. We have watched this pattern enough times to build our whole approach around avoiding it.
What an AI consultancy should actually do for you
Here is the uncomfortable truth about AI in mid-sized organisations. The blocker is rarely the AI. It is the state of the estate underneath it.
Gartner and Forrester benchmarking puts most mid-sized technology functions at roughly an 80/20 split, four-fifths of capacity spent on run: the tickets, the patches, the fragile integrations. That leaves a fifth for everything the business actually notices, and AI is now competing for that fifth against every other strategic ask. A consultancy that ignores this and sells you a use case is selling you a pilot that has nowhere to live.
Telana works the problem in the order it needs to be worked. We free capacity out of the run first, prove the data and platforms can carry the workload and future change, and only then stand up the AI capability on top. It is slower to promise and far more likely to survive contact with your Monday morning. That sequence has a name inside our practice: Get Control, then Get Moving, then Get Ahead.
The estate you already own is where AI value hides
Before you buy a new platform, look at what you are already paying for.
Most of our clients run a Microsoft or Google estate that is used at a fraction of its capability. Copilot licences sit dormant. Data lives in silos that no model can reach. Governance is an afterthought that surfaces the moment legal asks a question. Applied innovation, the way we practise it, means extracting the value lying dormant in that estate before adding anything to it. Smart before expensive is not a slogan here; it is usually where the first measurable return comes from, and it is often enough to fund the next phase without a fresh budget line.
That is the difference between an AI consultancy that adds cost and one that recovers it. We would rather find you six figures of unused capability in an estate you already own than sell you a platform you will use at 20%.
Where AI consultancy fits the run/drive journey
AI is a Get Ahead capability. It belongs at the end of a sequence, not the start, and trying to shortcut that is the single most common reason AI programmes fail in ambitious mid-sized firms.
Get Control stops the value leaks and recovers the headspace. Get Moving builds the data foundations and rationalises the platforms so the estate can actually carry an AI workload. Get Ahead is where you stand up agents, automations, and models on foundations that hold. Skip the first two and you get a demo. Do them in order and you get something the business can depend on. This is why our AI consultancy work almost never begins with the AI.
What we deliver
Our capabilities cluster into four areas, and an AI engagement usually touches all of them:
- Tech Team Strategy. Defining what the function should be doing with AI, the capacity diagnostics, and the journey plan that sequences it against everything else on the roadmap.
- Estate Modernisation. Getting the Microsoft or Google estate, the data flows, and the integrations into a state that can carry AI, rather than bolting a model onto a foundation that was never set for it.
- Innovation Delivery. Building the actual thing: agents, automations, data products, and applications, each targeted at a named revenue, cost, or risk outcome, not at a technology for its own sake.
- Managed Services. Absorbing run work so the freed capacity stays freed. Without this, the engineering time you recover gets reclaimed by the next fire within a quarter.
That last point matters more than it looks. The rebalance is only real if something protects it.
Proof, not adjectives
Trust in an AI consultancy comes down to whether they can be trusted with the systems your business runs on. Ours is independently certified: Cyber Essentials Plus, ISO/IEC 27001 and 27018, ISO 9001, and ISO 20000-1, alongside Microsoft Azure Expert MSP and Google Cloud Premier Partner status. The full detail, and how to verify each one, sits on our Trust Centre. Credentials are the floor we build on, not the headline.
Start with a clear read
You do not need to commit to an AI programme to find out whether one would land. Request a call with a Telana expert that maps your current run/drive split, estimates the capacity you could recover, and tells you plainly whether your foundations are ready for AI or need work first. No cost, no commitment.
What does an AI consultancy do?
A good one figures out what AI should do for your business, gets the data and platforms into a state that can support it, and builds and runs the capability. A weaker one starts with a use case and hopes the foundations hold. Telana starts with the foundations, because in our experience that is where AI programmes are won or lost.
How is Telana different from a large systems integrator?
Large SIs are strong on delivery but rarely tell you whether the plan is the right one. Management consultancies produce the strategy and hand it off before execution. Telana does both, in the same engagement, with the same people. We scope around where your function is going, not around a deliverable inventory.
Do we need our data perfect before we start AI?
No, but you need specific data trustworthy enough for the specific job. Part of an early engagement is telling you honestly which use cases your current data can support and which need groundwork first. That saves you the classic mistake of launching a pilot on data no one believes.
How much does an AI consultancy engagement cost?
It depends on where you start and how much of the run is recoverable. The honest first step is an AI-readiness diagnostic engagement, which gives you an estimate of the capacity, and often the budget, already sitting inside your function before you commit to anything.
